Discount Approval Workflow: Protect Margin Without Slowing Deals

Set discount bands, approvers and turnaround times so reps get fast decisions and leadership protects margin on every deal.

Colleagues Meeting
In short
Publish a discount matrix: who can approve what level, for which products and deal sizes.
Require a reason and a give-get for every discount above the rep's own authority.
Set a turnaround time for approvers and review discount patterns every month.
The problem

This is for sales heads, CFOs and founders who see discounts creeping up while approvals happen over WhatsApp with no record. Unchecked discounting erodes margin and trains buyers to wait for quarter end. Slow approvals, on the other hand, lose deals. This post shows how to build a discount matrix, require a reason and a give-get, set approver turnaround times, and review discount patterns so pricing discipline improves without frustrating the sales team.

A rep messages the sales head late on the last day of the month asking for a deeper discount to close a deal. The sales head approves from a phone during a meeting. Finance learns about it only when the invoice goes out, and the discount does not appear anywhere in the CRM. Next quarter, the same customer expects the same price on renewal.

Across the team, discounts vary widely for similar deals, and nobody can say whether they helped win business or simply gave away margin. Some reps never ask and lose deals; others always ask and train buyers to negotiate hard. Leadership suspects discounting is too high but has no data to prove it or fix it.

Why it happens
01No written discount matrix, so authority depends on who the rep asks
02Approvals happen on chat and calls with no record in the CRM
03Reps are not asked what the company gets in return for a discount
04Approvers have no turnaround commitment, so reps escalate informally
05Nobody reviews discount levels against win rates or customer segment
How to fix it
1
Publish a discount matrix
The CFO and sales head agree discount bands by product and deal size: what reps can give, what managers can approve and what needs the CFO or founder. RevOps publishes the matrix in the CRM quote screen.
2
Route approvals through the CRM
The CRM administrator configures the quote tool so any discount above the rep's band triggers an approval request to the right person. Approvals given on chat must be re-entered before the quote is released.
3
Require a reason and give-get
Every request above the rep's authority must include a reason from a picklist and what the customer gives in return, such as a longer term, upfront payment, a case study or a faster signature. Managers reject requests without one.
4
Set approver turnaround times
The sales head sets a turnaround commitment, for example same business day for manager approvals. If an approver does not respond, the request escalates automatically to a named deputy, so reps do not chase on WhatsApp.
5
Review discount patterns monthly
RevOps produces a monthly view of discounts by rep, product, segment and win or loss. The CFO and sales head review outliers and adjust bands, coaching or pricing where discounts are consistently high.
Worked example
A software vendor tames quarter-end discounts

A B2B software vendor in Hyderabad saw deep discounts cluster in the last week of every quarter, mostly approved on calls. The CFO and sales head agreed a discount matrix, moved approvals into the CRM quote tool and required a give-get for anything above a rep's band. Approvers committed to same-day responses with automatic escalation. After a couple of quarters, discounts became more consistent across reps, finance stopped discovering surprises at invoicing, and several renewals were negotiated with longer terms in exchange for price, rather than straight reductions. Reps said approvals were faster because they no longer had to chase anyone.

Common mistakes
×
Making every discount need approval
Routing small discounts upward slows deals and overloads managers. Give reps a sensible band of their own and reserve approvals for discounts that materially affect margin.
×
Approving discounts without a give-get
A discount with nothing in return trains buyers to ask again. Ask for value such as term, upfront payment or a reference, and record it on the quote.
×
Never revisiting discount bands
Market conditions and products change. Review discount data monthly and adjust bands, list prices or packaging when patterns show the current structure is not working.
Where an AI agent helps
Input
CRM quotes, discount matrix, deal history and customer segment data
Agent does
Checks quotes against the matrix, routes approvals and summarises comparable past discounts
Human gate
Named approver accepts or rejects each discount above the rep's band
Outcome
Approved quote with discount reason, give-get and approver logged
Checklist
Agree discount bands by product and deal size
Publish the discount matrix in the quote screen
Route over-band discounts through CRM approval
Require a reason and give-get on every request
Set approver turnaround and escalation rules
Review discount patterns with finance monthly
What to measure
Average discount by rep and segment
Approval turnaround time
Discounts approved outside the CRM
Win rate by discount band
Questions
What is a discount approval matrix?

It is a table that shows who can approve what level of discount, often split by product, deal size or contract length. It gives reps clear authority, tells them whom to ask for more, and creates consistency across the team.

Do we need a deal desk to manage discounts?

Not necessarily. Smaller teams can run discount approvals through the CRM with a clear matrix and named approvers. A dedicated deal desk makes sense once deal volume and complexity make it hard for managers to review requests quickly.

How do we stop end-of-quarter discounting?

Require a give-get for every discount, review discount timing monthly, and make sure commit deals have agreed close plans well before quarter end. When buyers learn that late requests do not automatically mean lower prices, the pattern weakens.

How should discounts be shown on GST invoices?

The treatment of discounts on tax invoices depends on when and how the discount is agreed. Check the current rules with your finance team or tax adviser, and make sure the quote and invoice reflect the same agreed terms.
